Your Funnel Is Not Broken. It Is Leaking.

Broken funnels get fixed. Leaking funnels get budgets. How to walk one dollar from click to close, price every leak in monthly dollars, and fix them in the order that pays.

Nobody's funnel is broken. Broken would be merciful: broken is visible, broken pages error out, broken forms refuse to submit, and somebody gets paged. What funnels actually do is leak. Quietly, at every stage, in percentages small enough that no single one looks like an emergency.

A leak of 4% here, 11% there, a follow-up that takes a day instead of five minutes. None of it triggers an alarm. All of it compounds. By the bottom of the funnel you are closing deals from a trickle and telling yourself the market got harder.

The three blind referees

Here is why leaks survive: three different referees grade three different parts of the game, and none of them watch the whole match.

  • The ad platform grades the click. It will proudly report your CTR while sending traffic to a page it never looks at.
  • Your analytics grades the visit. It knows your bounce rate to two decimal places and has no idea what a lead is worth.
  • Your CRM grades the close. It can tell you the quarter's pipeline and cannot say which ad any of it came from.

Each dashboard looks fine on its own. The money goes missing in the handoffs between them, which is exactly where nobody is assigned to look.

The five stages where money changes lanes

Every funnel, whatever you sell, walks a dollar through the same five stages. Each one has its own way of bleeding:

  • The click. Paying for traffic that was never going to convert: junk placements, fatigued creative, broad targeting nobody capped.
  • The landing. The rented click meets a page that answers a different question than the ad asked.
  • The form. People who WANTED to convert, lost to field number seven.
  • The follow-up. The silent killer. Leads do not get lost here, they expire. Speed-to-lead is measured in minutes, and most teams measure it in days.
  • The close. Deals with no reason codes, proposals that ship a week late, revenue nobody traces back to a campaign.

The math that ends arguments

A leak is an opinion until you price it. Then it is a line item. The formula is almost insultingly simple: leaked people, times downstream conversion, times average deal value. That is what the leak costs you per month.

Say a campaign sends 1,000 clicks a month to a page converting at 3%, in a category where a well-built page runs 8%. That gap is 50 leads a month. If a tenth of your leads become deals and a deal is worth $3,000, that one quiet page is costing $15,000 a month. Not broken. Just leaking. (This is also why "the page works fine" and "the page is expensive" can both be true.)

Run that math on all five stages and the meeting about priorities gets very short. The numbers rank the work for you.

Fix order beats fix count

The instinct after finding six leaks is to patch all six. Resist it. Fixes compound in one direction: everything you repair upstream flows through everything downstream. But cost concentrates where volume meets value, and that is usually the deepest stage that still has real traffic flowing into it.

A 2x improvement on the 50 people reaching your proposal stage beats a 10% improvement on 5,000 clicks, and it usually takes a tenth of the effort. Fix the most expensive leak first, ship it, measure, then move to the next one. One leak at a time, priced and ranked.
